Software development methodologies do not emerge from academic theory or conference talks. They emerge from pain. Practitioners encounter problems that existing approaches cannot solve, and they develop new disciplines to address those problems.
Understanding this history matters because AI-assisted development is at an inflection point. The unstructured approaches I described in my previous post are producing real problems: subtle bugs, security vulnerabilities, architectural drift, and skill erosion. These problems will not be solved by better AI models or smarter prompts. They require methodology.
To understand why, let us look at how methodologies have emerged before.
The Waterfall Era and Its Limitations
In the early decades of software engineering, the dominant model was borrowed from manufacturing and construction. You gathered requirements, designed the system, implemented it, tested it, and deployed it. Each phase completed before the next began. Progress flowed downward like water over a falls, hence the name.
Waterfall made intuitive sense. It mapped to how physical products were built. You would not start constructing a building before the blueprints were complete. You would not wire the electrical system before the walls were framed. Sequential phases with clear handoffs seemed like the obvious way to manage complexity.
For certain projects, waterfall worked adequately. When requirements were stable and well understood, when the problem domain was familiar, when the technology was mature, the sequential approach could deliver results. Government contracts, embedded systems with fixed specifications, and projects with regulatory constraints often succeeded with waterfall methods.
But software turned out to be fundamentally different from buildings. Requirements changed mid-project as stakeholders saw early results and refined their understanding. Technology evolved during development cycles. Market conditions shifted. The assumption that you could fully specify a system before building it proved false for most software projects.
The pain accumulated. Projects ran over budget and over schedule. Delivered systems failed to meet actual needs because needs had evolved during the long development cycle. Teams spent months implementing features that were obsolete by launch. The feedback loop between implementation and requirements was too slow.
This pain created the conditions for change.
The Agile Revolution
In 2001, seventeen software practitioners gathered at a ski resort in Utah and articulated what many had been discovering independently: the waterfall model did not fit the reality of software development. They produced the Agile Manifesto, a brief document that prioritized individuals and interactions over processes and tools, working software over comprehensive documentation, customer collaboration over contract negotiation, and responding to change over following a plan.
Agile was not a single methodology but a family of approaches united by common principles. Scrum introduced sprints and daily standups. Extreme Programming emphasized pair programming and continuous integration. Kanban visualized workflow and limited work in progress. Each variant addressed the core insight differently, but all recognized that software development required shorter feedback loops and greater adaptability than waterfall allowed.
The key innovation was embracing change rather than resisting it. Instead of trying to specify everything upfront, agile methods delivered working software incrementally and incorporated feedback continuously. Requirements could evolve because the process expected evolution. Stakeholders could see working software early and adjust direction based on reality rather than speculation.
Agile succeeded because it matched how software actually gets built. It acknowledged uncertainty instead of pretending it away. It created structures that turned change from a threat into an opportunity. Teams that adopted agile methods often saw dramatic improvements in delivery speed, stakeholder satisfaction, and developer morale.
But agile addressed one set of problems while leaving others unsolved. It improved the relationship between development teams and changing requirements. It did not, by itself, address the internal quality of the code being produced.
Test-Driven Development: Inverting the Assumption
The traditional approach to testing was straightforward: write the code, then write tests to verify it works. This sequence felt natural. How could you test something that did not exist? You had to build first and verify second.
Kent Beck and others recognized a problem with this approach. When tests came after implementation, they were shaped by the implementation. Developers tested what they had built rather than what the system needed to do. Edge cases that the implementation happened to miss were also missed by tests written to verify that implementation. Testing became a confirmation exercise rather than a quality gate.
Test-Driven Development inverted the sequence. Write a failing test first. Then write the minimum code to make the test pass. Then refactor to improve the code while keeping tests green. Red, green, refactor. This simple cycle had profound implications.
When tests came first, they expressed intent rather than confirming implementation. The test defined what success looked like before any code existed. This forced clarity about requirements at the moment of implementation, not after. It surfaced ambiguity early, when addressing it was cheap, rather than late, when it was expensive.
TDD also changed the relationship between developers and their code. The tests provided a safety net for refactoring. You could improve code structure with confidence because the tests would catch regressions. This enabled continuous improvement that was too risky without test coverage.
The inversion was counterintuitive but powerful. By changing when tests were written, TDD changed how developers thought about code quality. It embedded quality into the development process rather than treating it as a separate verification step.
Behavior-Driven Development: Specifications Humans Can Read
TDD improved code quality, but it introduced a new problem. The tests were written in programming languages, which meant non-technical stakeholders could not read them. The specifications embedded in tests were invisible to the people who needed to validate that the right thing was being built.
Behavior-Driven Development emerged to address this gap. Dan North and others developed approaches that expressed tests in natural language formats that both technical and non-technical participants could understand. The Gherkin syntax became widely adopted: Given some precondition, When some action occurs, Then some outcome should result.
BDD scenarios served double duty. They were specifications that stakeholders could read and validate. They were also executable tests that verified the system behaved as specified. The same artifact served both communication and verification purposes.
This mattered because building the thing right and building the right thing are different challenges. TDD helped with the former. BDD helped with the latter by making specifications accessible to everyone involved in defining what the system should do.
The Pattern: Reality Outgrows Approaches
Looking across this history, a pattern emerges. Methodologies do not appear randomly. They emerge when practitioners recognize that existing approaches no longer fit reality.
Waterfall assumed stable requirements. When requirements became dynamic, agile emerged. Code-then-test assumed testing was verification. When testing needed to drive design, TDD emerged. Technical specifications assumed a technical audience. When specifications needed broader accessibility, BDD emerged.
Each methodology succeeded by addressing a genuine mismatch between how work was being done and how work needed to be done. Each failed when applied to contexts where the mismatch did not exist or where a different mismatch was more pressing.
This pattern tells us something important about AI-assisted development. The question is not whether we need methodology. The question is what mismatch exists between current approaches and current reality.
Why AI Fits This Pattern
AI-assisted development represents a fundamental change in how code gets written. For the first time, developers routinely generate significant portions of their codebase using tools that produce output they did not directly author. This is not an incremental improvement in tooling. It is a qualitative shift in the development process.
The mismatch is clear. Our existing methodologies assume human authorship of code. Code review practices assume a human author who can explain their reasoning. Testing strategies assume human understanding of what was implemented. Quality gates assume human awareness of what choices were made and why.
AI-generated code breaks these assumptions. The code arrives without the context that human authorship provides. The AI cannot explain its reasoning in the way a human colleague can. The developer who prompted the generation may not fully understand the implementation they received.

Ad-hoc approaches that worked for simpler tools fail for AI because AI introduces new categories of risk. The output looks authoritative but may be unreliable. The generation is effortless but evaluation requires expertise. The capability is high but the reliability is variable.
This mismatch demands methodology. Not tips and tricks, not prompt engineering hacks, but a coherent discipline that addresses the specific challenges of AI-assisted development.
What Makes Methodologies Succeed or Fail
Not every proposed methodology succeeds. The history of software development is littered with approaches that sounded good in theory but failed in practice. Understanding why some methodologies succeed helps us understand what an AI methodology needs to provide.
Successful methodologies share several characteristics.
They address real pain. Agile succeeded because waterfall was causing real problems that practitioners experienced daily. TDD succeeded because test-after approaches were failing to catch bugs early. Methodologies that solve theoretical problems rather than felt problems do not get adopted.
They fit the grain of the work. Methodologies that fight against how work naturally flows require constant effort to maintain. Methodologies that align with natural rhythms become habitual. Agile’s short iterations fit how software evolves. TDD’s red-green-refactor cycle fits how developers think about implementation.
They provide clear practices. Abstract principles are insufficient. Practitioners need concrete actions they can take. Scrum’s ceremonies, TDD’s cycle, BDD’s scenario format all give teams specific things to do. Vague exhortations to “be more careful” do not constitute methodology.
They scale from individual to team. The best methodologies work for a single developer on a small project and for large teams on complex systems. They provide value at every scale rather than requiring critical mass to function.
They evolve with feedback. Successful methodologies adapt based on experience. Practices that do not work get modified or abandoned. New practices emerge to address discovered gaps. The methodology is a living discipline rather than a fixed doctrine.
Positioning ADD as the Natural Evolution
AI-Driven Development emerges from this tradition. It addresses the specific mismatch between current AI capabilities and current development practices. It provides concrete practices rather than abstract principles. It fits the natural rhythm of AI-assisted work.
The ADD cycle of Specify, Generate, Evaluate, and Integrate maps to how AI collaboration actually works. You begin by clarifying what you need, a specification phase that front-loads the thinking too often skipped in ad-hoc usage. You generate output through AI collaboration, with appropriate context and constraints. You evaluate that output with the rigor it requires, applying human judgment that AI cannot provide. You integrate the validated code into your system with appropriate testing and documentation.
Each phase addresses specific failures of unstructured usage. Specification counters vague prompts. Generation with context counters context-free interaction. Evaluation counters the “looks reasonable” trap. Integration counters immediate, unexamined adoption.
ADD does not replace existing methodologies. It complements them. Teams practicing agile can apply ADD within their sprints. Teams practicing TDD can integrate ADD with their test-first approach. Teams practicing BDD can use their scenarios as ADD specifications. The methodology layers onto existing practices rather than displacing them.
